Product leaders juggle competing demands. From customer expectations and sales insights to technical maintenance and visionary pursuits, it's difficult to know what to prioritize when.
Jyoti Bansal is a multi-unicorn founder who wears both the CEO and CPO hats at his companies. He shares his 4 Lists framework for setting a clear, well-prioritized product roadmap.
The 4 Lists framework
Customer engagement. Tuning into user feedback and desires.
Sales intelligence. Learning from the field to stay abreast of the competition.
Technical debt. The debt engineers must address to prevent performance issues.
Vision for the future. Where the product should head, expanding the addressable market.
At any time, you have to balance the 4 lists. You have to weigh up where you want to spend your engineering capacity.

Why it matters
There are always more features and products to build than there are people to build them. The 4 Lists framework helps product leaders to determine what’s essential and what’s not. However, balancing these lists doesn’t mean evenly distributing 25% across each one. Situations change. You must be agile, adjusting priorities as needed.
Next steps
Implement a tagging system. Create a clear method to manage and review your 4 lists. The simpler the system, the better for adoption.
Regularly assess and rebalance. Schedule monthly meetings with key stakeholders to evaluate and prioritize the lists.
Communicate transparently. Ensure that all team members understand the current balance and the reasons behind decisions.
Incorporate feedback loops. Encourage feedback from customers, sales, and engineers to adjust with real-time needs and market conditions.
Cultivate a collaborative environment. Foster collaboration between departments to improve decision-making and align with company goals.
